New Image Restoration is a fire, water, and mold restoration company in the greater Philadelphia area, serving homeowners across Pennsylvania, New Jersey, and Delaware. Owner Jason has grown it to a team of 30 to 35, including four project managers. In June 2026, he brought on one full-time Karma Staff estimator to take estimates off his plate. It worked well enough that in August, he added a second Karma Staff professional to run collections.
At a glance
- Hire one, June 2026: Deepanshu Batra, a Karma Staff placed estimator. Writes around 22-25 estimates a week, so Jason now writes only 2 or 3 times a month.
- Hire two, August 2026: Ashraf Dar. Hired for collections, he now also negotiates directly with insurance adjusters 5 to 7 times a day.
- Performance reviews: Both have earned perfect scores on every monthly review since their first month.
- What the owner says: According to Ashraf, Jason has told the team “Not once, not twice, many times” that Karma Staff has had a positive impact on New Image.
The challenge: the owner was the estimator
New Image grew quickly, but its estimates still ran through one person: Jason. He was writing the estimate for nearly every job himself, on top of running the company and going out to job sites.
After hiring estimators in his local area, he found that they still couldn’t yet produce estimates the business could rely on. So, Jason turned to Karma Staff.
Hire one: an estimator who took the load off Jason
Through Karma Staff, Deepanshu joined New Image on June 12, 2026. A week or so later, he was handed a fire job worth about $70,000, mostly structural cleaning plus equipment. He studied how Jason had written past estimates, matched that with Karma Staff’s training and approach, delivered the estimate within the week.
Today he writes almost all of New Image’s estimates in Xactimate, across water, fire, mold, contents, packouts, structural cleaning, and reconstruction. He averages around 23 estimates a week and has written as many as 10 in one day. He works from the project managers’ scope sheets, photos, sketches, and videos, and handles the rebuttals when an adjuster pushes back on his line items. Jason now writes two or three estimates a month. The rest of his time goes back to the field and the business.
Hire two: because the first one worked
With estimates flowing, the next bottleneck was getting paid. Insurance payments for mitigation, packouts, and rebuilds often go to the homeowner first. Checks get lost, come in for the wrong amount, or sit in a mailbox while the customer is away. Someone has to stay on every claim until the money reaches the office. By then, Jason had seen what a Karma Staff professional could do. So instead of trying another US hire, he came back to Karma Staff. Ashraf started on August, 2026.
Ashraf: hired for collections, trusted with much more
Ashraf came to Karma Staff from a tech sales background. He learned QuickBooks, Xactimate, and Albiware, the company’s restoration CRM, on the job, and he was making collection calls within his first week.
The collections work is detailed. Once an estimate is approved, Ashraf builds the full package for the insurance carrier: the invoice, certificate of completion, W-9, photo report, and drying logs. He tracks down the adjuster, gets their direct contact, and follows up on every claim within 48 hours until the payment reaches the office.
It didn’t stay at collections. Today Ashraf also works directly with insurance adjusters at carriers including USAA, Liberty Mutual, Nationwide, Allstate, and Travelers, as well as third-party adjusting firms. He talks with five to seven adjusters on a typical day, often for 20 to 30 minutes each. When an adjuster sends back a lower number, he puts both estimates side by side and negotiates line by line. If a line item needs proof, he finds it in the photo report or asks the project manager for it before the money is lost.
He also manages New Image’s books in QuickBooks, matching incoming checks to invoices and keeping the revenue sheet current. Collection calls are now only about a quarter of his day. The rest is managing accounts receivable as a whole, a role New Image trusted him with because of how he handled the first one.
Two roles, one handoff
Deepanshu and Ashraf work as a pair inside New Image’s systems. When the project manager approves an estimate, Deepanshu tags Ashraf in Albiware and the claim moves straight to billing. When an adjuster disputes a line item, Ashraf tags Deepanshu for the rebuttal. Nothing waits for Jason to pass it along.
The Karma Staff team behind them matters too. When Deepanshu hit an unfamiliar roofing estimate, he asked a Karma Staff colleague who writes roofing estimates for another client. When Ashraf was learning QuickBooks, teammates walked him through it until he had it down.
That has made them a resource for New Image’s own staff. When the company hired a new receivables specialist in the US, Ashraf helps train her. He kept 60 to 70 of the older customer files himself so she could start clean.
The results: one hire became two
The clearest result is Jason’s own decision. He started with one Karma Staff professional, saw the work, and came back for a second. Today, Jason writes two or three estimates a month instead of nearly all of them. Estimates go out at a steady pace of around 23 a week, and approved claims move straight to billing. Every open claim has someone following up within 48 hours, and in Ashraf’s first full month, collections more than doubled compared with the month before he started.
Every month, New Image completes a performance review for each of them, scoring job knowledge, quality of work, communication, customer service, dependability, and five other areas. Since they started, Deepanshu and Ashraf have each earned a perfect score on every review.
Jason says it out loud, too. According to Ashraf, Jason has told the team “Not once, not twice, many times” that Karma Staff has had a positive impact on New Image. Deepanshu says Jason and Morgan, the office manager, have both been very happy with the work, and the two of them coordinate with the New Image team every day.
For Deepanshu and Ashraf, that trust was earned one estimate and one claim at a time. One handled a $70,000 fire job in his first week. The other learned three new systems and became the person New Image’s own staff turn to with questions. Together, they have become part of how New Image runs.
